How to Shape & Preshape Sourdough

During bulk fermentation, wild yeast fills the dough with carbon dioxide. Shaping organizes that gassy, relaxed dough into a tight structure with a smooth outer skin. That skin acts like a balloon: it traps the gas and forces the loaf to rise up rather than out.

Without enough surface tension, the dough relaxes and flattens on the bench and in the oven. With the right tension, the loaf holds a domed shape, scores open cleanly, and develops the vertical oven spring that produces an airy crumb. Shaping does not fix fermentation, though — if the dough is under- or over-fermented, no technique will rescue it.

Do you even need to preshape? Not always. If you are baking a single loaf from strong, well-developed dough, you can skip preshaping and go straight to final shaping. Preshape when you divide one bulk into several loaves, when the dough is slack or sticky, or when you want a more consistent, tighter final shape — it gives every piece the same even starting point. In short: dividing or slack dough → preshape; one firm loaf → optional.

Preshaping comes right after bulk and before final shaping. It is a light, gentle step — you are organizing the dough, not building maximum tension yet.

   Turn out gently Tip the bulk-fermented dough onto a lightly floured surface, trying not to degas it more than necessary.

   Divide if needed Cut into portions with a bench scraper. Weigh each piece if you want even loaves.

   Drag into a loose round Using the scraper and a lightly floured hand, drag each piece in small circular motions. Friction with the bench builds a light skin.

   Stop early Stop as soon as the dough holds a rough ball with a smooth top. Do not overwork it — aim for a relaxed round, not a tight ball.

After preshaping the dough needs to rest. This bench rest — usually 20–40 minutes (as little as 15 for slack, fast dough) — relaxes the gluten so the dough can be stretched during final shaping without tearing. Cover the rounds with a cloth or upturned bowl so the surface doesn’t dry out.

Use the poke-back cue to time it: gently press a floured finger into the side of the round. If the dent springs back slowly and only partway, the gluten has relaxed enough and it’s ready to shape. If it springs back fast and firmly, give it another 5–10 minutes; if the dent stays put and the round spreads flat, shorten the rest next time and shape sooner.

Final shaping builds the tight outer skin that holds the loaf’s structure through proofing and baking. The two most common shapes are the boule (round) and the batard (oval).

Shaping a boule (round):

   Flip smooth-side down Place a preshaped round smooth-top-down on a lightly floured surface and gently stretch into a rough square.

   Fold like an envelope Fold the bottom edge to the centre, then left and right into the middle, then roll the top down over everything.

   Flip seam-side down Turn the parcel over so the smooth surface faces up and the seam is underneath.

   Drag to tighten Cup your hands behind the dough and drag it toward you across the bare bench. Rotate and repeat until the surface is taut and smooth.

Shaping a batard (oval):

   Stretch to a rectangle Flip the preshaped round smooth-side down and gently stretch into a rectangle.

   Fold top and bottom Fold the top third down to the centre and seal, then fold the bottom third up over it and seal.

   Roll into a cylinder Starting from the top, roll toward you into a tight cylinder, sealing the seam with the heel of your hand as you go.

   Even out and rest Gently rock the cylinder to even the length and taper the ends, then place seam-side up in a floured oval banneton.

Aim for a taut, smooth skin with no tears. The surface should feel drum-tight when you tap it, but not so tight that it rips open. Tension is built by the surface gripping the bench, so keep the work surface lightly floured to nearly bare — a slightly tacky dough surface grips better. Flour the seam side and the banneton, not the taut skin.

Shaping sits between fermentation and proofing, and it depends on both being right. A well-fermented, properly developed dough shapes easily and holds tension. After shaping, the loaf goes into its final proof — often a cold retard overnight — which firms the skin and makes scoring cleaner. If shaping consistently feels difficult, the problem is usually upstream: check your bulk fermentation timing and dough strength before blaming your technique.

Keep the first movement small enough to preserve gas. More bench flour is not always better: a heavily floured surface stops the dough gripping the bench, so you may drag rather than tension it. Dust contact points lightly and avoid burying flour inside the seam.

When the skin begins tearing, stop. Cover briefly and reassess instead of rounding until the dough is exhausted. If the mass runs flat and cannot retain any tension, investigate fermentation and flour strength rather than repeating the shaping sequence.
