Why Is My Sourdough Dense? (Troubleshooting)

The real reasons sourdough turns out dense — weak starter, under-fermentation, over-proofing, weak gluten, and shaping — with a clear fix for each.

Dense sourdough comes down to one of two failures: the culture didn’t produce enough gas, or the gluten network couldn’t hold the gas it made. Almost every specific cause below is a version of one of those two problems. Work through them in order — the first two account for the large majority of dense loaves.

Dense crumb — small, tight, even holes; heavy and often a little gummy.
Open crumb — larger, irregular holes and a light, airy structure.

Cause 1: a weak or underripe starter

This is the single most common reason home bakers get dense bread. If the starter isn’t at peak when you mix it in, it simply doesn’t carry enough active yeast to leaven the dough — and no amount of extra bulk time fixes that.

A starter is ready to bake with only when it is recently fed, has roughly doubled, is domed and full of bubbles, and does this reliably within about 4–6 hours at room temperature. Using it at 3–4 hours because it “looks bubbly,” or after it has already peaked and fallen, both lead to a heavy crumb.

At peak — doubled, domed, bubbly ready; mix now for the strongest rise.
Rising but not yet doubled too early; wait until it peaks or the loaf will be tight.
Risen and collapsed / smells sharp past peak and depleted; feed and wait for the next peak.

Fix: only bake when your starter reliably doubles in 4–6 hours. If it doesn’t, feed it more often at a warmer temperature for a few days before your next bake.

Cause 2: under-fermentation (the bulk was too short)

After a weak starter, under-fermentation is the next most common culprit. During bulk fermentation the yeast produces the CO₂ that becomes your crumb. Cut bulk short — or run it too cold — and not enough gas is trapped, so the loaf bakes tight and heavy.

The clock lies; the dough tells the truth. Aim for a 50–75% rise in a straight-sided container, a domed surface with bubbles, and a loose jiggle. A dense, under-fermented loaf is typically tallish with a close, uniform crumb and a pale, thick crust.

Cause 3: over-proofing (yes, this makes it dense too)

It seems backwards, but too much fermentation also produces a dense loaf. When the dough over-ferments, the gluten network breaks down and can no longer hold gas — the structure collapses in the oven. The tell is different from under-proofing: an over-proofed loaf is flat and spread out, often gummy, and the crumb is dense in a wet, wall-y way rather than tight and uniform.

Under-proofed = tight & tall Close, even crumb, good height, pale thick crust, little oven spring. Needs MORE fermentation.
Over-proofed = flat & gummy Spreads sideways, slack and sticky at shaping, dense wet crumb. Needs LESS fermentation.

Fix: if your loaf is flat and gummy, shorten bulk, lower dough temperature, or reduce starter percentage next time. Read the bulk fermentation guide to nail the timing.

Cause 4: weak gluten development

Even with plenty of gas, a weak gluten network can’t trap it — the bubbles escape and the loaf bakes flat and tight. Gluten strength comes from mixing and, mostly, from stretch and folds during the first half of bulk.

    Do 3–4 sets of folds Every 30 minutes for the first 2–3 hours of bulk. Each set noticeably strengthens the dough.

    Fold until it holds shape By the last set the dough should firm up and hold together when lifted, rather than spreading immediately.

    Use strong flour Bread flour (higher protein) builds a stronger network than all-purpose, especially at higher hydration.

    Do a windowpane check Stretch a small piece thin — it should form a translucent membrane without tearing. If it rips, keep developing.

Cause 5: slack shaping and low surface tension

Good fermentation can still be wasted at the bench. Shaping builds a taut skin that holds the loaf’s structure so it springs up rather than out. Shape loosely and the dough spreads, degassing itself and baking dense and flat.

Fix: pre-shape, rest 20–30 minutes, then final-shape with real tension — drag the dough across the bench to tighten the surface, seal the seam, and proof seam-side up in a floured banneton. A dough that holds a defined dome after shaping has the tension it needs.

Cause 6: baking problems

The last chance to ruin a good dough is the oven. Most dense-crumb baking faults trace back to weak oven spring or an undercooked centre.

! Watch for
  • No steam in the first 20 minutes — the crust sets too early and chokes oven spring; bake in a preheated Dutch oven or add a tray of boiling water.
  • Oven not hot enough or not preheated — start at 230–250°C with the vessel fully preheated.
  • Pulled too early — an undercooked centre reads dense and gummy; bake to a 96°C internal temperature.
  • Slicing while hot — the crumb sets as it cools; cutting early leaves it gummy. Wait at least 2 hours.

Frequently asked questions

Is dense sourdough usually under-proofed or over-proofed?+

Under-proofed, in most cases. A dense loaf that is also tall-ish with a tight, close crumb and a pale, thick crust is under-fermented. A dense loaf that is flat, spread out, and gummy is over-fermented. The tight-and-tall version is far more common for home bakers.

Can a weak starter alone make bread dense even if I ferment long enough?+

Yes. If the starter wasn't at peak — recently fed, doubled, and bubbly — it simply doesn't have the yeast population to leaven the dough. Extra bulk time can't compensate for a culture that isn't producing enough gas. Fix the starter first.

Why is my sourdough dense at the bottom but airy on top?+

A dense band at the base usually means the dough was slightly under-proofed or under-baked, or that steam pooled and the base couldn't set. Bake a little longer to a 96°C internal temperature and make sure the loaf sits on a preheated surface.

Does whole wheat or rye make sourdough denser?+

It can. Whole grains have sharp bran particles that cut the gluten network and absorb more water, so a 100% whole-grain loaf is naturally denser. Increase hydration slightly, ferment a touch less (whole grains ferment faster), and expect a tighter crumb than white flour.

How do I fix dense sourdough next time?+

Start with the starter: bake only when it reliably doubles in 4–6 hours. Then give bulk enough time and warmth (aim for 24–26°C dough and a 50–75% rise), build gluten with stretch and folds, shape with real surface tension, and cool fully before slicing.

Is a dense crumb ever just the recipe?+

Sometimes. High-hydration open crumb needs strong flour, a lively starter, and careful handling. Enriched doughs, 100% whole-grain loaves, and rye breads are meant to be denser. If your goal is a hearty sandwich loaf, a moderately close crumb is normal and not a fault.
