Sourdough Fermentation Explained: Leaven, Autolyse & the Whole Process

What actually happens inside a sourdough — from autolyse and building a leaven to bulk fermentation and proof. A clear, plain-English walk through every stage.

Bake enough sourdough and you start to realise the recipe is the easy part — what really matters is understanding what the dough is doing at each stage. Sourdough fermentation is just a sequence of biological processes you nudge along with flour, water, time, and temperature. Once you can picture what is happening inside the dough, every step from autolyse to bake starts to make sense, and troubleshooting becomes far easier.

What sourdough fermentation actually is

At its heart, sourdough fermentation is a partnership between two kinds of microbe living in your starter: wild yeast and lactic acid bacteria. Both feed on the sugars in flour, and each produces something useful. Working alongside them, enzymes in the flour break starches into simpler sugars the microbes can eat and break down some proteins, improving texture and digestibility.

Wild yeast Releases carbon dioxide gas and a little alcohol. The gas is trapped by the gluten network, which is what makes the loaf rise.
Lactic acid bacteria Produce lactic and acetic acids that lower the dough's pH — building the sour flavour, strengthening gluten, and helping the loaf keep longer.

So the three things sourdough is famous for — the rise, the tang, and the keeping quality — all come from this same quiet activity. Everything you do as a baker is really just about managing the rate of it, mostly through temperature and the amount of active culture you add.

Starter vs leaven (levain)

These two words trip up almost every new baker, so it is worth being precise.

Starter (mother culture) The jar you keep alive long-term by [feeding it on a routine](/sourdough/feeding-sourdough-starter/). It lives in your kitchen or fridge indefinitely and is the source of all your wild yeast and bacteria.
Leaven (levain) A fresh, single-use build made from a spoonful of that starter for one bake. Combine a little starter with flour and water a few hours before mixing, let it grow bubbly, then use the whole thing in the dough.

Why build a separate leaven? Two reasons: timing and strength (you build it to peak exactly when you want to mix) and flexibility (it can use a different flour or hydration than your everyday starter without disturbing the mother). Autolyse: the rest before the work

Autolyse sounds technical but is one of the simplest steps in baking: you mix only the flour and water, then let them rest — typically 30 minutes to an hour — before adding the leaven and salt. During that quiet rest the flour fully hydrates and enzymes begin converting starch to sugar while the gluten network starts to organise itself without any kneading.

The result is a dough that is more extensible — it stretches rather than tears — and reaches strength with far less mixing. Two practical notes: salt and leaven are held back because salt tightens gluten and slows enzymes while early leaven would start fermentation before hydration is complete; and autolyse is optional — plenty of good loaves skip it, and very long autolyses can over-soften high-enzyme flours.

Bulk fermentation: where the loaf is made

Once leaven and salt are mixed in, the dough enters bulk fermentation — the first major rise, when the whole mass ferments together before shaping. This is the most important stage of the entire process: it’s where the dough gains its strength, structure, and most of its flavour. During bulk you’ll usually perform stretch-and-folds every 30–60 minutes, gently stretching the dough and folding it over itself to build gluten without kneading.

The hardest lesson in sourdough is that bulk is governed by temperature and culture activity, not the clock. Read the dough for these signs:

Risen roughly 30–70% depending on your flour and style — the main marker that bulk is progressing.
Domed and slightly jiggly with bubbles forming at the edges and on top.
Alive and airy, not dense the dough should feel light and gassy rather than slack and heavy.

Shaping and the final proof

When bulk is done, you divide and shape the dough, building surface tension that holds the loaf’s structure in the oven. After shaping comes the final proof — a shorter, gentler rest that lets the shaped loaf relax and puff before baking.

Many bakers do the final proof cold — an overnight retard in the fridge — which slows fermentation dramatically, deepens flavour, makes the dough easier to score, and lets you bake on your own schedule rather than the dough’s.

How temperature ties it all together

If there is one thread running through every stage, it is temperature. It controls how fast the wild yeast and bacteria work, and therefore how long autolyse, bulk, and proof each take. Warmth speeds fermentation and gives a milder, faster loaf with a narrow margin before overproofing; cooler temperatures slow everything down, develop more complex sourness, and are far more forgiving. How long should sourdough fermentation take?+

There is no single number, because fermentation is driven by temperature and the strength of your culture rather than the clock. At a warm room temperature around 24–26°C, bulk fermentation often runs 4–6 hours; in a cool kitchen it can stretch to 8–12 hours or more. Read the dough, not the timer: look for a 30–70% rise, a domed and jiggly surface, and bubbles at the edges. Cooler dough ferments slowly and forgivingly; warm dough moves fast and is easier to overproof.

Can I speed up sourdough fermentation?+

Yes — warmth and a larger or more active leaven both speed things up. Keeping the dough around 26–28°C, using a higher percentage of leaven, or using a freshly fed, vigorous starter will all shorten fermentation. The trade-off is flavour and margin for error: fast, warm ferments give a milder loaf and a narrow window before overproofing, while cooler, slower ferments develop more complex sourness and are more forgiving.
